Polybutylene fails on age, not on how well the house was kept
It is the one plumbing problem where a meticulously maintained home and a neglected one are on exactly the same timetable.

Polybutylene is a grey flexible plastic supply pipe installed in Florida homes roughly between 1978 and 1995. Chlorine in treated municipal water degrades the resin from the inside, making it brittle so it fails at the fittings while still appearing sound externally. Age of installation is the risk factor rather than condition or maintenance.
How to identify it
Grey, flexible, and stamped.
Polybutylene is usually grey, though blue and black were also produced. It is flexible rather than rigid, roughly half an inch to an inch in diameter, and typically stamped with "PB" followed by a code beginning 21.
Look where supply pipe is exposed: at the water heater, under sinks, at the main shutoff, and where pipe enters from a wall or ceiling. Copper is unmistakably rigid metal; CPVC is rigid and cream or off-white; PEX is flexible but usually red, blue or white and of more recent installation.
What you cannot establish this way is the condition of the concealed runs, because the degradation is internal. A visible section that looks fine says nothing about the rest.
Why it fails
Chlorine attacking the resin from the bore outward.
Chlorine and other oxidants in treated municipal water react with the polymer at the pipe's internal surface. Micro-fractures form and propagate outward, and the material loses flexibility and becomes brittle.
Failure concentrates at fittings, where the pipe is under mechanical stress from the connection itself. That is why the characteristic symptom is repeated small leaks at joints rather than a single burst in the middle of a run.
Because the mechanism is chemical exposure over time rather than wear, maintenance does not change the trajectory. A house that has never had a plumbing problem and one that has had several are on the same clock if they were piped in the same year.
What replacement costs

Replacing polybutylene in a two-bathroom single-storey Florida home of about 1,800 square feet typically runs 6,500 to 12,000 dollars, including materials, labour, opening and patching walls, permit fees and post-repipe inspection (CountBricks, 2026).
Nationally the range is wider, roughly 1,500 to 15,000 dollars depending on home size, the amount of piping and the replacement material chosen (Angi, 2026). Naples labour adjusts about six percent below the national average (Plumber Cost, 2026).
Access is the main variable after size. Routing overhead through an attic in a single-storey slab home is materially quicker than opening a slab, and a two-storey home is more labour than a single.
Repair or replace
The answer is unusually clear-cut here.
For most plumbing problems, repairing the failed component is reasonable. Polybutylene is the exception, because the degradation is uniform along the pipe rather than local to the failure.
Repairing one fitting leaves every other fitting in the house in the same chemical condition, on the same timeline. The pattern of repeated small leaks at joints is the system reporting its overall state rather than a series of unrelated events.
This is also why the age of the house matters more than its history. A pre-1996 property with original supply pipe has a known material with a known failure mode, and identifying the material is the first step regardless of whether anything has failed yet.
Why does polybutylene matter more than its age suggests?
Because the concern is the material rather than the years, which is the opposite of how most plumbing decisions work.
Most plumbing advice is properly age-based. Cast iron drains are a concern because pre-1972 pipe has had decades to corrode from the inside (Revolution Florida, 2026); a water heater is a concern at eight years in hard water (Owner Tools, 2026). In each case the material is sound and time is the variable.
Polybutylene reverses that. The concern attaches to the material and its fittings rather than to elapsed years, which is why the general recommendation leans toward replacing it on identification rather than monitoring it on age. That is unusual and it is why the advice sounds more urgent than most plumbing advice.
The practical consequence is that "it has not given us any trouble" carries less weight here than it would elsewhere. With most systems, a long uneventful history is genuine evidence about condition. With this one it is a weaker signal, because the failure mode does not reliably announce itself in advance.
That is also why it appears in inspections and insurance conversations rather than only in plumbing ones. Insurers price water damage risk against known failure-prone materials, and buyers' inspectors identify it specifically.
The counterweight worth stating: a property with documented full replacement is simply not in this category any more, and a property with partial replacement is in it for whatever remains. Establishing which of the three you have is the actual first step, and it is frequently not what the seller believes.
What should you do if you find it?
Establish the extent first. The scope question decides everything about cost and urgency.
Start with how much is actually there. Partial replacement is common, and a house where the visible sections were swapped while the runs inside walls were left is a house that looks modern at every accessible point and is not. Finding CPVC at the water heater proves nothing about the rest.
Get the extent documented rather than estimated. A plumbing inspection covering the accessible supply system establishes what is where, and on a property being purchased it is worth commissioning specifically rather than assuming a general inspection covered it.
Then price it against the real scope. Replacing polybutylene with CPVC runs about $1,500 to $2,500 in a small one-bathroom home and $3,000 to $7,000 in a larger house with two or more bathrooms (Angi, 2026), before the slab premium of 25 to 50 percent that applies to rerouting through attics and walls (Angi, 2026).
Treat it as a planned item rather than an emergency, because that is where the cost advantage is. Planned work happens on your schedule at standard rates with walls opened deliberately; unplanned work happens at emergency rates with water damage attached.
Tell your insurer once it is done, and keep the permit and inspection records. The documentation is what converts the completed work into a changed risk profile rather than an unverifiable claim.
If you are selling, the same logic applies in reverse: identified polybutylene becomes a negotiating point at a number usually less favourable than doing the work would have been, and a seller who commissions the inspection controls the timing and the contractor.
How do you identify it with confidence?
Colour and stamp at the accessible points, cross-checked against the build era. Neither alone is conclusive.
The pipe is flexible plastic rather than rigid, most commonly grey, though blue and black were also produced. Grey flexible plastic supply pipe in a house of the right era is a strong indicator, and the definitive one is the stamp — markings beginning with PB, where they can be read.
Look where the plumbing is genuinely visible rather than guessing from finished rooms. The water heater connections, under sinks, at the main shutoff, and at laundry and hose bib connections are the practical places. On a slab property the incoming main near the meter is frequently exposed as well.
The era narrows it before you look at anything. The material was widely installed in housing built from roughly the late 1970s to the mid 1990s, which places it squarely in the window that produced much of Bonita Springs — where growth arrived with air conditioning, Interstate 75 and the US 41 bypass through the 1980s and 90s (City of Bonita Springs, 2026).
It also places it outside the window for the older Collier neighbourhoods. Naples Park opened in the 1950s (Naples Condo Boutique, 2026), Golden Gate was platted in 1960 (ActiveRain, 2026) and Pine Ridge Estates dates from the 1960s (JJ Naples, 2026) — those are cast iron drain territory rather than polybutylene supply territory, which is a genuinely different problem.
And Lely Resort sits past both windows, built out after 2000, which is why the honest answer there is that neither material argument applies.
Where visual inspection is inconclusive — which is common once walls are finished — a plumbing inspection of the accessible supply system settles it, and on a purchase it is worth commissioning specifically rather than assuming the general inspection addressed it.
What does it mean for buying or selling a house?
It becomes a negotiating item either way. The difference is who controls the timing.
For a buyer, the finding needs to arrive before closing to be worth anything. Identified during due diligence it is a price adjustment, a seller repair or a reason to walk. Identified afterwards it is simply your bill, and the work costs the same in both scenarios.
That means commissioning the right inspection rather than assuming coverage. A general home inspection covers what is visible and accessible, and a buyer who wants the supply system specifically assessed should say so — the same principle that applies to sewer scopes, which are a separate add-on service requiring a licensed plumber or certified inspector (Home Inspecto, 2026).
For a seller, the choice is whether to meet the finding on your terms or the buyer's. A seller who commissions the inspection first controls the timing, chooses the contractor, and negotiates from documentation. A seller who does not will meet the same material identified by somebody else's inspector, at a moment when the remedy is being priced by the party who benefits from a high number.

Insurance is the third party in the transaction and it is frequently forgotten. A property with documented polybutylene can face higher premiums or coverage conditions, and a completed replacement with permit and inspection records is what changes that — for you, and for the next owner's ability to insure it.
The one thing worth avoiding on either side is a partial fix presented as a full one. Replacing the visible sections and leaving the runs inside walls produces a house that shows CPVC at every accessible point and still has the original material where nobody can see it.
What should you not do while you still have it?
Four things, and two of them are the instinctive responses.
Do not leave the water on when the property is empty for an extended period. This applies to any house and it applies more here, because the failure mode does not announce itself in advance and a seasonal property has nobody to hear it. Closing the main removes the supply behind any failure.
Do not raise the incoming pressure to compensate for poor flow. Sustained high pressure stresses every joint and fitting continuously, and on a system already regarded as failure-prone that is the wrong direction entirely. Where flow is poor, the answer is finding the restriction, not pushing harder against it.
Do not defer on the basis that nothing has happened yet. With most systems a long uneventful history is meaningful evidence about condition. With this material it is a weaker signal, which is precisely what makes the general advice lean toward acting rather than monitoring.
Do not accept a partial replacement described as a full one. Swapping the visible sections while leaving runs inside walls produces a property that presents as updated at every accessible point and retains the original material where nobody can see it — and the next owner or their inspector will find it.
What is worth doing in the meantime is knowing where the main shutoff is, confirming it turns, and having the extent of the material documented. Those three cost almost nothing and they are what convert a failure from an emergency into an inconvenience.
